That’s the unsettling truth at the heart of a recent article in The Guardian highlighting the reality and dangers of “workslop”; or the influx of AI-generated output that appears polished and professional on the surface – but is ultimately hollow, inaccurate, or simply irrelevant. It’s the product of people outsourcing mental work to machines – and neglecting the critical review that ensures accuracy, clarity, and value.

The Guardian article makes a solid case: businesses everywhere are deploying AI tools in pursuit of speed, efficiency, and scale – and often succeeding at those goals. But what’s being sacrificed along the way? Judgement. Nuance. Voice. Possibly even truthfulness.

More troubling than the quality of the content is the deeper issue it exposes: the mindset that allowed it to pass as good enough. The erosion of thinking, discernment, and care is the real danger – and it’s much harder to detect than a botched output or tone-deaf email.

AI certainly can help us move faster and accomplish more. But is it quietly costing us our capacity for critical thought? And is that loss unavoidable?

Is AI Quietly Eroding Our Ability to Think?

Of course AI isn’t inherently corrosive to our thinking. Like any tool, it reflects how we choose to use it. But that’s exactly why the risk is worth examining: when AI replaces mental effort without oversight, that’s when thinking starts to erode – not by design, but by neglect.

There’s growing evidence that our relationship with AI – especially large language models such as ChatGPT and Gemini – is already affecting how we think. For example, a 2025 peer-reviewed study involving more than 600 participants – conducted by researchers from the University of Helsinki, the University of Palermo, and Italy’s National Research Council – found that heavy use of AI tools was associated with reduced critical thinking skills, driven by a phenomenon known as cognitive offloading.

And that study is far from an outlier. Research from institutions like Harvard Business School, Microsoft, and journals such as Nature Human Behaviour have reported similar findings: that when AI replaces mental effort, we become more likely to accept shallow outputs, miss errors, and disengage from meaningful thinking.

The False Binary: Use AI or Reject It?

As AI tools flood the workplace, many leaders feel they face a binary choice: use AI-driven tools to make work faster and easier, or avoid them entirely out of concern for quality and risk.

But both options, when chosen without deeper thought or strategy, lead to disappointing outcomes.

On one side, you have the casual adopters: teams using AI tools to speed up content creation, simplify tasks, or reduce costs, but without critical review by individuals or thoughtfully structured orchestration across the organization. On the other side are the AI skeptics – leaders who’ve seen the messy results of bad automation and decide it’s safer to steer clear. But rather than protecting your company, avoiding the technology just leads to stagnation, bottlenecks, missed opportunities, and disengaged teams struggling to keep up in a world that’s moving faster every quarter.

This is the false binary. The fork in the road isn’t about whether to use AI. That question has already been answered by the market, your competitors, and your customers. The real choice is how you lead your team to use it – and whether that use is guided by discipline, clarity, and thoughtful structure.

But just like revolutionary technological innovations throughout history have shown, the same tools that can deskill us can also sharpen our insight – amplifying creativity, accelerating good decisions, and supporting deeper, more meaningful work. We simply must use them with thoughtfulness and intention.

The Third Way: Intentional Orchestration

There is a better path forward. Build intentional, structured processes that combine the strengths of AI with the judgment, creativity, and quality control we’ve always expected of ourselves. By architecting systems, not just tools, a company can ensure human-led, intelligently orchestrated AI use occurs – avoiding shallow output and other risks.

What that looks like in practice:

Don’t just plug tools into existing workflows blindly. Identify areas where automation boosts speed without compromising nuance (e.g., transcribing call recordings or categorizing inbound leads), and where human oversight must remain (e.g., client communications, final deliverables).

AI can draft, but humans must validate for tone, relevance, and accuracy. Build checkpoints into your process – not as afterthoughts, but as essential quality gates.

Even in lean teams, quality doesn’t require bureaucracy – it just requires ownership. Whether one person or three are involved, the rule should be simple: if it leaves your hands, it’s your responsibility.

Prompt-writing is now a skill. So is knowing when to trust an output, and when to push back. Don’t just train your teams to use AI – train them to challenge it, and to think critically withit.

You don’t need an enterprise-grade AI governance council or a complex set of rules. But even small teams can adopt simple roles and routines to manage how AI tools are evaluated, used, and improved over time. Assign someone to stay current on new tools, someone else to maintain prompt templates, etc. – and make it routine to check what’s working and where human input is still needed.

Consistency is far more important than bureaucracy here. A little structure goes a long way.

A Simple Example

Imagine a 15-person consulting firm producing weekly thought leadership content.

They use a generative AI tool to create first drafts – but that’s just step one. A team member with domain expertise reviews the draft for substance, tone, and alignment with the brand’s POV. A second review layer checks for clarity and client relevance.

Eventually, they establish prompt templates, review checklists, and an internal rubric for quality scoring. AI saves them time, but the quality comes from a structured, repeatable process driven by human thinking.

Done right, orchestration doesn’t add friction – it removes confusion. It’s the difference between random tool use and a repeatable, high-quality process.

Measure What Matters – And Then Make It Better

Output is easy to measure. Insight is not.

But if you want AI to support high-value work (not just high-volume work), your metrics need to evolve. Word count, content velocity, and “tools used” don’t tell you whether AI is actually improving how your team thinks, decides, or delivers.

Instead, smart teams focus on outcome-relevant metrics like:

These metrics surface not just value, but also friction – revealing where AI falls short, and where the human-machine handshake still needs refinement.

But measurement alone doesn’t move the needle. The insights you gather must inform meaningful action and drive positive change.

Feedback loops must be designed in. That means intentionally normalizing human review, team reflection, and collective iteration. Share wins and fails. Archive your best prompts. Talk about what worked and what didn’t.

Mini Case Study:

A 10-person HR team uses an LLM to help generate internal project summaries. Report output doubles – but when surveyed, leadership says they’ve stopped reading them altogether. “Too much information, too little direction,” says one director. The team shifts focus: instead of summarizing everything, they begin using AI to synthesize only decision-ready takeaways. Usage rebounds. So does impact. They now hold a 15-minute monthly session to refine prompts, share learnings, and update their workflow accordingly.

Your process doesn’t have to be perfect out of the gate. But it does need to be observed, questioned, and improved. That’s how insight compounds, and how your team builds a sustainable edge.

The Real Risk – and the Real Opportunity

The erosion of critical thinking isn’t simply a philosophical concern. It’s a very practical business one.

When teams rely on AI to generate without review, the impact is measurable: poor decisions, rework, brand trust erosion, disengaged teams, and a slow drift away from clarity and purpose. Worse than plain inefficiency, the result is momentum without clarity, a.k.a. a company that moves fast in the wrong direction.

On the flip side, avoiding AI to avoid these risks is not a viable solution. In fact, it’s a compounding missed opportunity.

Because your competitors aren’t standing still. They are without a doubt using these tools. So the difference won’t be who uses AI, but rather who uses it better. The edge is in the orchestration.

This is where leadership counts.

As the Guardian article pointed out, “the buck stops with the boss”. And it’s true: your job is to design the systems and expectations that shape how your team uses AI, thinks with it, and grows because of it.
